A refit timeline in Bali is set by three things, in this order: coating windows, discovery, and parts lead time. Labour is almost never the constraint. Sequencing the programme around those three — rather than around a wish list — is what separates a refit that finishes from one that drifts.
Owners tend to plan refits forwards, from a list of wants towards a finish date. Yards plan them backwards, from the physical constraints that cannot be moved. The second method is the one that survives contact with a hull.
Step one: survey before scope
A refit built on a wish list is a refit that will discover its real problems halfway through, when the money is already committed to cosmetics. The survey establishes what the boat actually needs: moisture mapping on GRP, thickness readings on metal, tank inspection, an electrical audit, and every system run to see what works under load rather than what the previous crew said worked.
From that, two lists: must-do (condition-driven) and want-to-do (owner-driven). They are priced separately. When the budget tightens later — and it usually does — that separation is what stops the structural work being cut to protect the upholstery.
Step two: build the programme backwards
Coating windows own the critical path
In a tropical climate the paint schedule dictates the finish date on most refits. Coating systems have surface-temperature limits, dew-point margins and overcoat windows, and none of them negotiate. In Bali the usable application window on a hardstand is often the early morning, because by mid-morning the surface temperature of a dark hull can exceed the coating’s stated maximum. Miss an overcoat window and a whole surface may have to be abraded back.
So the programme is built from the paint outwards: fairing must be signed off before primer; structural work must be complete before fairing; anything that punctures the hull must be done before structural sign-off. Discovery is a scheduled event, not a surprise
Every refit grows. The question is whether growth is absorbed or fought over. The mechanism is a discovery phase immediately after strip-out, with a hold point, a re-survey of the exposed structure, and a revised scope issued before the next trade starts. Programmes that skip this discover the same items later — but at a point where every fix disrupts a trade already working.
Parts lead time starts at scope, not at lift
Almost every proprietary component is imported into Indonesia. Freight plus clearance can consume weeks, and a wrong part restarts the clock. Long-lead items are identified at scope stage and ordered then, by part number rather than description. This is the least costly schedule intervention available on any refit.
Systems are proven before joinery closes access. Access is the most expensive commodity in a refit: once a bulkhead is faced and a headlining fitted, a fault behind it costs several times what it would have cost to fix while the space was open.

Scope discipline: the variation rule
One rule, applied without exception: no verbal variations. A discovered item is photographed, described, priced in USD, and approved in writing before it proceeds. Anything done without that approval is not accepted into the account.
This sounds bureaucratic until the first time it saves an argument over a five-figure item that “everyone agreed” to in a noisy workshop three weeks earlier. It also protects the yard, which is why good yards accept it readily and evasive ones resist it.
What lengthens a Bali refit unnecessarily
- Booking the lift before ordering parts. The boat waits ashore, paying, for something that could have been in transit weeks earlier.
- Painting to a calendar. Forcing coating onto a scheduled day regardless of surface temperature and dew point produces a finish that has to be redone.
- Closing joinery early to “show progress”. Visible progress that has to be reopened is negative progress.
- No single point of coordination. When four contractors each optimise their own week, the boat’s week is the loser.
- Scope creep without re-baselining. Adding work without moving the finish date simply relocates the failure to the end.
Where the boat physically sits matters

After handover

Re-baselining, and why it is not an admission of failure
When a discovery phase adds three weeks of structural work, there are only two honest responses: move the finish date, or remove scope. Pretending the original date survives is the third option, and it is the one that produces rushed coating, joinery closed over untested systems, and a snag list that outlives the handover.
A re-baseline is a short document: the revised finish date, what caused the change, what was added or removed, and the revised total in USD. Issued at the hold point, it keeps everybody’s expectations aligned. Issued never, it becomes an argument in week ten.

How long does a full refit take in Bali?
A systems and cosmetic refit on a mid-size vessel commonly runs six to twelve weeks. Add full fairing, topside paint and structural work and it should be planned in months, because coating cure and discovery cannot be compressed.
